Any word yet on wether upgrading will be allowed, and if so, how? Presumably you'd be able to pay the $199 "subsidized" price and upgrade to the 3g iphone by extending your contract 2 more years. Any word yet on pricing without extending the current contract?

from everything i've seen and read the 199$/8GB and the 299$/16GB aren't subsidized prices... that's the price directly from apple (or so it appears... since i read that 199$ USD will be the highest selling point, and they'll probably be selling it unlocked in certain parts of the world)
i had heard rumor about exchanging the previous iphone and getting a discount but not confirmation has been made on that yet. I'm sure we'll see a lot more on this throughout this week.

But I travel and use cheap, pay by the minute SIMs in my iphone. If I can't unlock the new one, it's useless to me.

Thus meaning, yes you can be the phone at the apple store and not be forced to activate on the spot.
